Industrial supply contract
Project Overview
The "Industrial Supply Contract" project, executed by Conyx Merchantile, involved the strategic sourcing and timely delivery of essential maintenance spares for an industrial client operating within Ghana. The engagement was initiated to address the client's urgent need for a reliable supply chain partner capable of procuring high-quality replacement parts and consumables to support their ongoing plant operations.
With production continuity as the primary objective, our team conducted a comprehensive assessment of the client's existing equipment inventory, maintenance schedules, and critical spare parts requirements. This enabled us to develop a tailored procurement strategy that prioritized lead times, quality assurance, and cost efficiency.
Scope of Work
1. Needs Assessment & Cataloguing: Conducted a detailed audit of the client's machinery and equipment to identify critical components requiring regular replacement. We compiled a comprehensive spares catalogue covering mechanical, electrical, and pneumatic parts.
2. Vendor Sourcing & Qualification: Leveraged our extensive network of local and international suppliers to source genuine OEM and high-quality aftermarket alternatives. All vendors were vetted against strict quality, pricing, and delivery reliability criteria.
3. Procurement & Order Management: Managed the full procurement cycle, including RFQ issuance, price negotiation, purchase order placement, and order tracking. We maintained real-time visibility on all shipments to ensure transparency with the client.
4. Logistics & Delivery: Coordinated end-to-end logistics, including freight forwarding, customs clearance, and last-mile delivery to the client's facility. We implemented a phased delivery schedule to align with the client's maintenance windows and storage capacity.
Sourcing Route & Supply Chain Strategy
To mitigate supply chain risks, we adopted a dual-sourcing approach—utilizing international suppliers for specialized OEM components and regional distributors for fast-moving consumables. This hybrid model allowed us to achieve a balance between cost, quality, and lead time.
For international shipments, we utilized air freight for urgent, high-criticality items and sea freight for bulk orders to optimize freight costs. For local and regional sourcing, we employed road transport to ensure rapid turnaround times.

Outcome

Zero Production Downtime: All critical spares were delivered before scheduled maintenance windows, enabling uninterrupted plant operations.
Cost Savings: Achieved 15% cost reduction through strategic vendor negotiations and bulk purchasing without compromising quality.
Delivery Performance: 100% of orders delivered on or ahead of schedule across all procurement phases.
Supplier Network: Expanded the client's approved vendor list with 5 new reliable suppliers for both local and international sourcing.
Inventory Optimization: Provided the client with a digitized spares catalogue and reorder recommendations for future maintenance planning.
